The First-Year Operating Plan

The seat is accepted and the first meeting is weeks away: build a plan for the four meetings your first board year is made of.

Scope. About 10-page working plan, with a worked specimen. Governance toolkit: practitioner-designed, for use in your context.

Situation · Onboarding a new director Situation · Strengthening an individual director's contribution Role · New NED Role · Aspiring NED Role · CFO / executive Topic · Individual director development

You've accepted the seat. The induction pack has landed and the first meeting is eleven weeks away. You know you should arrive prepared. What you don't have is a plan for the year those four meetings make up — the ninety-day stretches nobody briefs you on, the signal you get one clean shot at sending, the third-meeting moment when someone pushes back and the room waits to see what you do.

What this is

A standing plan for the four meetings of your first year

A private working document for a newly appointed director on a quarterly board. It takes the idea at the centre of Governance Notes by Paul Halpin, Edition 4 — that your first year is four meetings, and the intervals between them decide how those meetings land — and turns it into a plan you fill in, work through, and return to before every meeting of your first year. Written to you, the individual director. Completed privately; nothing is submitted or shared.

Use it by completing the Four-Meeting Map once at the start, each meeting's Objective Sheet in the week before that meeting, and the 90-Day Interval Planner in each stretch between meetings.

What's inside

Seven working parts, one year

  • The Four-Meeting Map — a one-page timeline of your first year, each meeting with its named job and your own objective
  • Meeting Objective Sheets (×4) — one per meeting: orient and signal, establish your lane, survive the test, evaluate and reset
  • The 90-Day Interval Planner — a repeatable cycle for the three intervals: inputs, one-to-ones, independent view, road-tested questions
  • The Signal Selection Worksheet — for choosing the one signal that tells the board what you're for
  • The Year-Two Bridge — the reset converted into a go-forward rhythm
  • The Presence Scorecard — a scored self-assessment run after Meetings Two and Four, giving you the feedback loop the boardroom won't
  • A worked specimen — a completed composite showing what a filled worksheet and a Meeting Three test look like in practice

Who it's for

Built for the director in their first year

Written for the newly appointed non-executive director on a quarterly board. It also serves the executive taking a first board seat, the director joining an established board as its only new member, and anyone who read Governance Notes by Paul Halpin, Edition 4, and wants the instrument that carries its thinking into the room.

What you'll be able to do

A first year you shaped in advance

You'll walk into your first meeting with a signal you chose in advance, use each ninety-day interval deliberately, and establish a lane the board seeks your view on. You'll be ready for the moment your credibility is tested, and you'll be able to assess honestly at year's end whether you built the presence you intended.

This toolkit is built from Governance Notes by Paul Halpin, Edition 4 (Your First Year as a Board Director Is Four Meetings). The newsletter supplies the thinking; this toolkit is the instrument to act on it.

A practitioner-designed toolkit to be applied in your own context.
